The two costs nobody separates

When someone asks “how much does AI cost,” they are usually mixing two very different things. There is the build cost, designing, developing and integrating the solution into your tools, paid once. And there is the running cost, what you pay every month for the AI to actually operate. Confusing them is why quotes feel impossible to compare and why budgets seem scary.

Separating the two makes everything clearer. The build is a project, priced like any software project: small for a simple automation, larger for a custom intelligent CRM. The running cost is an operating expense, usually modest and, crucially, something you can cap. Once you see these as two distinct lines, the “AI is unpredictable” fear largely disappears.

What drives the build cost

The build cost scales with complexity, not with hype. A single, well-defined automation, one process, connected to one or two tools, is at the lower end. A support chatbot grounded in your documentation, multilingual, with escalation, sits in the middle. A bespoke intelligent CRM, or an AI agent that reads and writes across several systems, is a full custom software project and is priced accordingly.

Three things push the cost up: the number of integrations (every system you connect adds work), the level of reliability required (customer-facing and financial flows need more validation and testing), and how custom the logic is. Three things keep it down: starting with one process, reusing tools you already have, and a clear, fixed scope agreed before development begins. This is why a proper audit pays for itself, it turns a vague ambition into a precise, comparable number.

The running cost: tokens, models, and caps

AI models charge by usage, measured in “tokens”, roughly, pieces of text in and out. The more text you process and the more powerful the model, the more it costs per operation. For typical SMB workflows, hundreds or a few thousand operations a month, this is usually a modest monthly figure, often a fraction of the salary cost of the work it replaces.

The key insight is that you choose the model per task. Classifying an email or extracting a field needs a small, cheap model; writing a polished client proposal can use a stronger one. A good integrator routes each step to the cheapest model that does the job well, and sets a hard monthly usage cap so the bill cannot surprise you. You can also cache repeated content and batch non-urgent work to cut costs further.

Comparing cost to value, not to zero

The mistake is to judge an AI cost against zero. The right comparison is against what the task costs you today, in salary hours, in slow response times, in lost deals. If a workflow costs a few hundred euros a month to run and removes dozens of hours of manual work or wins one extra contract, the question answers itself.

Build the simple business case before you buy: time spent on the task × frequency × hourly cost, versus the monthly run cost plus amortized build. Add the harder-to-count upside, faster response, fewer errors, better conversion, and you have a number you can defend. AI that cannot be tied to a number like this is not an investment; it is an expense to avoid.
